CVS Health is a leading US health company, with services lines across retail, pharmacy benefits, health insurance and medical care clinics.
Discovery phase
The project's objective is to transfer CVS design files from Sketch and InVision to Figma. This involves converting approximately 1000 Sketch files and over 9000 InVision files. The client team has provided explicit instructions on file management and specified where the converted Figma files should be stored. Comprehensive guidelines have been documented to establish standards and naming conventions for structuring Figma files.
Initially perceived as a straightforward conversion task, a significant challenge emerged: the requirement to exclusively work within the client's environment, prohibiting any work on local systems due to policy constraints.
Approach
In this project, we don't have as much design work as in other projects, but good communication with clients is super important. As the lead, I made sure all the team members know the basics of InVision and Sketch, so we're all on the same page. We took a few days to get organized and make sure we're ready to start working together smoothly.
As a lead, I ensured that each designer had their space, especially since juniors might not be thrilled about working on a conversion project with limited design scope. I stood by them, emphasizing the significance of the work and how it can lead to more opportunities for our team. This approach aimed to make them feel at ease and comfortable with the project.
In this project, my crucial role is to maintain a positive atmosphere while ensuring the smooth progression of the project within the set timeframe. A significant aspect of my responsibility is to eliminate any challenges or obstacles. To achieve this, I actively participated in the migration work, contributing about 30% of the effort. This hands-on approach helped the team, and together we successfully completed the project.

Conclusion & Reflections
The project eventually evolved into a DesignOps-driven initiative, establishing a framework for the entire CVS design team's future endeavors. This encompassed files spanning from 2016 to 2021. The combined efforts of both offshore and onshore teams were commendable in ensuring crucial files were not solely reliant on Invision. Strategic planning facilitated the timely transfer of files to local repositories. Recognizing the potential shortcomings of Invision, the team proactively transitioned to cutting-edge tools, preventing any adverse impact on their workflow.
